How to run this workshop
Tips for first-time facilitators
- Enforce silence during the placement phase — talking is the single thing that slows this down.
- Only discuss items where estimates differ by more than two steps on the scale.
- Limit each discussion to 2 minutes max. Use a timer and stick to it.

Why use Fibonacci numbers instead of straight estimates?
Larger numbers are inherently less precise, and Fibonacci spacing reflects that. The gaps force a real size decision rather than splitting hairs between '7 points' and '8 points'.
What if the team can't agree on an estimate after discussion?
Use the higher estimate and add a spike to the backlog: a small research task to reduce the uncertainty before committing. Never average estimates — it obscures the disagreement.
How many backlog items can this handle at once?
Up to 50–60 items in a 20-minute session. Beyond that, split into themed groups and run parallel estimation tracks.
